RCQ scales project capacity while driving site quality

The Challenge

Eliminating administrative friction across rapidly growing projects

For RCQ, quality is a daily discipline. The Sunshine Coast construction and development company is known for high-quality buildings delivered on time and on budget. Its motto, Built for Life, sets a clear expectation for the people who buy, live in and use the spaces RCQ creates.

That expectation shaped Habitat Twin Waters, a multi-phase residential project at Novotel Twin Waters Resort. The first stage comprised 14 townhouses and 14 individual houses, with a further 92 townhouses to come. The project, which went on to win the MBA National Safety Award, Federal Safety Commission in 2025, required careful coordination across consultants, subcontractors, site teams, quality checks and buyer variations.

Tony Wilson, Risk and Compliance Manager at RCQ Projects, needed to make sure every person had the right information at the right time, so decisions could be made with confidence. Before Procore was fully embedded across RCQ's way of working, project information still relied heavily on hard copy drawings, email, manual files and older systems.

When Tony joined RCQ, Procore was already in the business, but it had not yet become the way people worked every day. His role was to turn the platform from a system that existed in the background into a practical operating rhythm for project teams. That meant shifting people away from hard copy drawings, manual files and email-led processes, then helping them trust that the information in Procore was current, traceable and ready to use on site.

"Information was getting lost in translation quite quickly," Tony said. “Relevant information needed to be available quickly so teams could make informed decisions and deliver better project outcomes.”

The change needed was not only technical, it meant a cultural shift for teams and trades who were used to older ways of working. Tony described the transition as a deliberate push to “rip the band-aid” off, then support people through the training and onboarding needed to make the change stick. The goal was not to add another administrative layer. It was to give people a simpler way to find the right information, raise issues and keep construction moving.

Tony was also the person responsible for Habitat’s construction program, managing significant program pressure. An extended civil program challenged the practical completion date for the first stage, while the addition of 14 precast swimming pools to the townhouses added another layer of coordination.

The Solution

Maintaining alignment through project changes

RCQ uses Procore Project Management to give teams and trades a clearer way to manage drawings, RFIs, submittals, site instructions, short-term programs and change information. On Habitat, drawings could be managed through Procore, displayed on 85-inch touchscreen screens on site, and accessed by teams on tablets and phones in the field.

When it came to subcontractors, that changed the rhythm of the job. Drawing updates, RFIs, observations and site instructions could be raised, shared and viewed in real time, instead of relying on someone to pass on the latest version. On a project where multiple trades were working across different fronts, that visibility helped reduce confusion and gave trades a clearer path to do their work properly the first time.

In Tony’s view, Procore made variations easier to track, approve and communicate, especially as buyer selections and drawing changes moved through the job.

"We managed variations through Procore, which made them easy to track and approve," Tony said. "If there were changes to drawings, subcontractors were notified immediately and could understand, track and record those changes."

Procore Quality & Safety supported a more structured approach to inspections, ITPs, hold points, observations and defect management. Tony's team built detailed inspection test plans, hold points, witness points and surveillance points into its quality process, connecting checks to the work happening on site.

The human value of that process sits in the detail. A checklist is not just a compliance step when it is connected to photos, hold points and a visible record of work completed. It gives the site team a physical stop point, gives managers evidence that checks have been completed properly, and helps protect the homeowner by making quality visible before they take ownership.

The platform also supported three-week lookahead programs, giving project teams and subcontractors a clearer view of what is coming next and where accountability sits. For a multi-stage program, that visibility helped RCQ keep each stage moving without losing sight of the detail.

Building confidence through visibility and accountability

The value of Procore shows up most clearly in the way RCQ’s people work. Teams have more confidence in the information in front of them. Trades can move faster because they know where to find what they need. Managers can spend less time chasing documents and more time keeping the program moving.

"Subbies love Procore," Tony said. "It helps streamline the project and helps us build better."

The visible record has become a major part of RCQ's quality culture. Across RCQ's Procore dashboard there are almost 200,000 records and almost 40,000 photos, giving teams a detailed view of how work was completed. For Tony, photos help explain progress, support quality checks and connect the field record back to inspections.

"A photo speaks a thousand words," Tony said. "If the team are capturing daily reports through it, it is easy to explain where and what we are doing. That then correlates back to inspection test plans and quality outcomes."

That record also supports stronger risk management. Procore gives RCQ a clear chain of responsibility, showing what was done, when it was done and who was involved. For project teams, that means fewer grey areas when changes are made and greater confidence that decisions are recorded, understood and traceable.

That accountability had a practical impact on the way Tony managed the program. Contractors can access the information they need based on their responsibility level, record photos and changes, and stay engaged in the program without relying on someone else to pass on the latest update. That made the stages more transparent and helped keep the program on time and on budget.

Procore has also helped RCQ grow with more control. When Tony joined, RCQ typically managed two concurrent projects. Today, it averages around four major projects at once, with further growth expected as demand across South East Queensland continues.

That scalability is especially important in a market where trade availability, staffing pressure and construction demand continue to challenge project delivery. RCQ is using Procore not only to manage more work, but to make the business easier to work with. Trades that understand the system can move between projects faster, follow the same standards and stay aligned with RCQ’s expectations around quality, communication and accountability.

“Procore helped us manage a larger project load without the same admin burden,’” Tony said. “It saved countless hours by replacing scanned drawings and paper files with information captured and connected in one place.” With the foundations now in place, RCQ is looking ahead to how Procore's AI capabilities could support the next stage of improvement. Tony said RCQ is moving toward AI-created dashboarding, reporting and infrastructure that can help the business keep improving its systems, compliance and decision-making as it grows.

“Procore helps us capture the basics, so we are not constantly held back by time,” Tony said. “It gives us more space to ask better questions, drive change and keep improving the way we work.”
